Hopefully if we can book DVC rental which looks like it’s coming in about £1k under the Disney price even when adding dining we might be able to upgrade flights

Why not. You should do what you love if you can afford it.
We nearly booked the gf for our Christmas trip for 5 if the nights and then discovered we could get a theme park room in the tower at the contemporary for less so we did that as for us that’s our dream Hotel.
You can make your plans work around your Hotel if it’s somewhere you really want to be.

Yes do it! As you've pointed out, DVC is the way to go. It's so much cheaper. Good luck.

If you’re looking at the DVC then I would go for it irrespective of where you’d be spending Park time, the villa building is beautiful and, purely my opinion, superior to staying in one of the outer GF lodges.
